# I map who can do each task, then cross train your employees

ELVINA · WHO CAN DO WHAT

Before you cross train anyone, you need to know who can already do each task. I list the tasks for each role, and your managers mark each person from work they watched: not yet, with help, alone or can teach. Then I train the gaps that matter most, starting with tasks only one person can do.

## What working with me takes

### You send

Your roles, and the tasks each one must do alone.

### You get

A matrix of who can do each task, where the gaps are and a plan to cross-train the people closest to ready.

### Your time

We agree up front how much of your time the interview and approvals take, and what else you and your managers do.

### Who helps

I prepare the materials. My team sets me up, supports your account and runs your demo. A person confirms every meeting and every payment.

Example · skills matrix, 2 locations

### Front desk: who can do what

## What cross training employees starts with

Cross training starts with who can do what. I build a skills matrix for each role: tasks across, people down, and four levels your managers mark only after watching the work. A finished lesson or a quiz does not move anyone up a level. The matrix shows where a task depends on one person, so you can decide whom to train next.

OPM describes competency gap analysis along the same lines: measuring employees' current proficiency in job-related competencies and comparing it with the level the organization has established as required or desired.

## From a task list to a team that covers for each other

### The tasks of each role

Listed with your managers, including the ones that only come up once a week.

### Four levels, one meaning

Not yet, with help, alone, can teach. Your managers agree on what each one looks like.

### Marked from real work

Your managers mark each person after watching the task, with their initials and the date.

### Where the gaps are

I show the tasks that depend on one person and the people ready to learn more.

### Training for the gaps

Short lessons and a practice task for the gaps you choose, with a colleague who can teach.

### Marked again

Your manager watches the task again and moves the person up a level, or not.

## Who can close the store

You said: "Only Maria can close the store, and she wants a vacation." I start with the closing tasks. Example · 1 store, 9 people

- Monday Closing tasks listed with your manager: cash, alarm, deliveries and the schedule
- Tuesday Your manager marks nine people on each task
- Wednesday The gap: only one person can do the cash count alone
- Thursday A lesson and practice for two people you choose
- Week 2 They run the closing with Maria watching
- Week 3 Your manager marks them again: alone on the cash count

## Questions owners ask about cross training

**Q:** How do I start cross training employees?

Cross training starts with who can do what. I list the tasks for each role in a skills matrix, tasks across and people down, and your managers mark each person from work they watched. Then I train the gaps that matter most.

**Q:** Which employees should I cross train first?

The matrix shows where a task depends on one person, so you can decide whom to train next. I show those tasks and the people ready to learn more, then prepare short lessons and a practice task for the gaps you choose, with a colleague who can teach.

**Q:** Does a finished lesson count as being cross trained?

No. A finished lesson or a quiz does not move anyone up a level. Your manager watches the task again and moves the person up a level, or not. The matrix is for training; pay, reviews and who keeps a job stay with you.
