Training Needs Assessment Without a Consultant
A training needs assessment turns problems you already see into a short list of tasks that need training and a separate list of problems training will not fix. This training needs analysis template is for owners and managers who want to decide what to train next without hiring a consultant or running a survey.

A training needs assessment template, in short
A training needs assessment template traces each problem you already see, from refunds to repeated questions, to the task behind it and its cause, then separates what a lesson can fix from what needs a tool, more time or a clear standard. Owners and managers fill it out without a consultant or a survey, and they decide which causes are real. Elvina fills a sample row for the role you name, and for rows with a training cause she drafts a lesson and a job aid from your procedures, available now.
What happens on the free demo
- Book 30 minutes. Pick a time with Elvina's team. The demo is free and runs on Zoom.
- Show the team your goal. Bring one role or one procedure. The team shows how Elvina would handle it, using sample materials.
- Agree on the next step. You leave with a plan for the first step and its price. Nothing reaches your team until you approve it.
When to use it
Use it when something keeps going wrong and the first instinct is to retrain everyone. It also fits the weeks before a busy season, when you choose which lessons to build first. A full corporate assessment of every role is more than a small business needs. What you need is the handful of problems that cost the most, traced to the tasks behind them.
How to fill it out
List the problems you already see in complaints, refunds, rework and repeated questions. For each one, name the task where it starts. Then ask why it goes wrong, and pick the cause from the list below that fits. Write the action you will take whether or not it involves training. Use the blank template below, one row per problem, and compare your rows with the filled example. A fictional window cleaning company with home and storefront routes filled in the sample row.
- Never taught, or taught differently by different people: a training need
- Missing or broken tool: an equipment fix
- Too little time on the schedule: a planning fix
- No agreed standard: write the standard before you train anyone on it
| Problem you see | Task behind it | Cause | Action |
|---|---|---|---|
| Customers call about streaks the day after a visit | The final squeegee pass and the edge detail | Training: newer technicians were never shown how to detail the edges | A short lesson and a job aid on the final pass, then a ride-along check |
| Problem you see | Task behind it | Cause | Action |

How to read the result
Sort the rows by what each problem costs you: refunds, repeat visits and lost customers come first. Rows with a training cause become your build list, one task at a time. The rest go to whoever owns tools, schedules or standards, because a lesson cannot fix a worn squeegee blade. The U.S. Office of Personnel Management makes the same point in its training guidance: training is sometimes not the right fix and almost never the only one. Run the analysis again after the season and check whether each problem is still there.
Where a person decides
You decide which problems matter and which causes are real, and Elvina does not diagnose your business. For each row with a training cause, Creation Studio drafts a lesson and a job aid from your procedures in Company Knowledge. You approve them before they are assigned on the Learning Platform. Completion shows who finished; the problem column shows whether it helped. If a problem stays after the training, look at its cause again before you build more lessons.

Who this is not for, and when another tool fits
This is not the right fit if
- You need a company-wide survey of every role and skill.
- The problem is pay, tools or staffing, and you already know it.
- You want Elvina to diagnose what is wrong with your business.
Another kind of tool may fit better
- An operations consultant, when the causes span pricing, staffing and equipment.
- Your equipment supplier or scheduler, for problems a lesson cannot fix.
